The Real Cost of a Bad Hire in Medtech

PPD Search has spent two decades placing commercial, clinical, and regulatory talent across pharma and medtech in Australia, and the same pattern shows up whenever a hire doesn't work out: the business budgeted for the obvious costs and missed the real ones.
A bad hire is expensive anywhere, but in medtech it compounds faster. A mismatched regulatory hire can delay a TGA submission. A mismatched commercial hire can leave a hospital account uncovered while a competitor moves in.
The real cost is rarely the severance payment or the recruitment fee paid twice – it's the time lost in a business where the deadlines that matter are set by regulators and tender cycles, not by you.
What a Bad Hire Actually Costs
Research shows the average cost of a bad hire at somewhere between 15% and 21% of the employee's salary, and found that poor hiring decisions account for around 10% of all staff turnover in Australia. Other Australian industry estimates run higher again for senior or specialist roles, where the cost of getting it wrong compounds the longer it takes to notice and fix.
The same research found that 55% of Australian HR managers rate lost productivity as the single biggest impact of a bad hire, ahead of team morale and direct financial cost. In practice, that cost tends to show up across a few different areas at once:
- Recruitment spend, twice over – the original search cost, plus the cost of running it again
- Onboarding and training investment – time and resources that don't carry forward to a replacement hire
- Lost productivity – both from the mis-hire themselves and from the team members covering for them
- Manager time – performance conversations, documentation, and eventually an exit process
- Team morale – colleagues notice when someone isn't pulling their weight, and it affects how they see the hiring process generally
Why Hiring Mistakes Tends to Cost More in Medtech Specifically
Medtech roles carry a layer of cost that a generic hiring mistake doesn't.
A territory manager, key account manager, or country manager builds relationships with surgeons, hospital procurement teams, and specialists over years, not months. When that relationship sits with the wrong person for a while, it isn't just productivity that stalls – it's trust with the people your business depends on to keep buying, referring, and advocating for your products.
Senior and executive medtech hires carry the same risk at a bigger scale. A commercial director or medical affairs director who isn't the right fit can quietly cost a business market position, reputation, KOL relationships, and internal credibility well before anyone officially calls the hire a mistake.
The Good News: The Cost of a Bad Hire is Avoidable
None of this is really about how expensive a bad hire can be. It's about how much of that cost sits within your control before you ever make the offer. A handful of practical things make the biggest difference:
- Scope the role properly before you start looking. A vague brief is one of the most common reasons a hire doesn't work out – not because the wrong person applied, but because nobody was clear on what the role actually needed to achieve.
- Assess for the medtech-specific stuff, not just the CV. Clinical credibility, existing KOL relationships, and comfort operating in a hospital or theatre environment matter more in this sector than a generic sales track record does.
- Move at a pace that respects the seniority of the role. Rushing a senior medtech hire to save a few weeks tends to cost far more than it saves if the fit turns out to be wrong.
- Work with people who already know this market. A recruiter who understands medtech specifically can spot mismatches – clinical, cultural, or commercial – earlier than a generalist process usually will.
None of this guarantees a perfect hire every time. What it does is shift the odds meaningfully in your favour, which is really the whole point.
Get Your Next Medtech Hire Right
If you're hiring for a medtech, pharma, or digital health role and want a process built around getting the fit right the first time, PPD Search's employer team works exclusively across this sector and can talk you through what that looks like for your specific role.
And if you're the one considering your next move rather than doing the hiring, the same logic works in reverse – being matched against roles that are a genuine fit benefits you as much as it does the employer. Register your profile and PPD's consultants will keep you in mind as the right opportunities come up.
